How we helped one agency migrate 35,000 candidates without stopping recruitment for a second

While others go on vacation, we went on-site. July is the time when most people hit pause – out-of-office replies, quiet inboxes, the familiar “let’s talk in September.” But sometimes, it’s exactly when smart recruitment teams make bold moves.

One of our agency clients decided this summer was the perfect time to fix something that had been haunting them for years: their messy, overloaded candidate database. With over 35,000 records spread across different tools, outdated systems, and Excel sheets… it was time for a serious cleanup.

And so, while most of the industry packed flip-flops, we packed our know-how.

The Problem: An overgrown database and a system that couldn’t keep up

The client had been growing fast. But as it often happens, the tech stack didn’t grow with them. Their team was juggling multiple projects, switching between tools, and losing valuable time on basic tasks like searching for candidates or tracking who spoke to whom (and when).

Before we could improve anything, we needed to untangle a few years’ worth of accumulated mess. Here’s what we were up against:

They had:

  • Over 35,000 candidate records stored in various places
  • Duplicates, missing tags, outdated contact info
  • No unified view of candidate history or activity
  • No real way to report on data or track conversions
  • A growing team… and growing frustration

Despite all of that, they couldn’t afford any downtime. Recruitment couldn’t stop, not even for a day.

The Process: Meticulous planning, lots of coffee, and zero disruption

We started by working side by side with the client’s team to map out the process. No rush jobs, no shortcuts – just a solid migration strategy and the kind of detailed data work that makes most people’s eyes glaze over (luckily, we love that stuff).

But we’ll be honest – the export process from their previous ATS wasn’t exactly smooth sailing.

Getting a proper data dump took several attempts. Some data sets were incomplete, certain candidate details were missing, and there was little structure in how things were exported. It required extra attention, custom mapping, and a bit of detective work on our end to piece everything together.

Still, we got it done.

Here’s what the full process looked like:

  • Consolidating data from multiple sources (old ATS, Excel files, notes in inboxes)
  • Cleaning and standardizing records for accuracy and usability
  • De-duplicating candidates, enriching profiles, and preserving historical notes
  • Mapping everything into Recruitify with consent tracking and communication logs
  • Setting up filters, labels, and smart talent pools to make sourcing easier from day one

And the best part? Their team kept working the whole time. No “blackout period,” no downtime. Just a quiet, steady transition in the background.

The Outcome: A system that works with the team, not against them

Today, that same agency is working from a clean, well-organized, and searchable database. The sourcing team can find matching candidates in seconds. Recruiters get automated reminders and task suggestions. Account managers can pull client-specific reports in a few clicks.

But the improvements didn’t stop at candidate management.

We also helped them roll out Recruitify’s built-in CRM module to streamline client relationships and business development – a part of their workflow that previously lived in scattered spreadsheets and a separate sales tool. Now, the entire team has one shared view of clients, open roles, activities, and upcoming deals.

They didn’t just “get a new system.” They got time back, clarity, and control over their operations – from first candidate contact to client follow-up. And that’s where the real value lies.

The feedback we got? “We should’ve done this a year ago.”

We hear that a lot.

Final thought

Sometimes, cleaning up a mess feels like too much of a task – until you do it and wonder how you ever worked that way.

This project started with a goal to fix a candidate database, but ended up transforming how the entire agency works – including how they build and manage client relationships.

So if you’re juggling tools that don’t talk to each other, tracking deals in Excel, or relying on inbox memory to manage candidate and client follow-ups… maybe this summer is your moment too.

We’ll bring the plan. You bring the coffee.
